Control #24: Secrets in Code — Your Developers’ Innocent Mistake, Your Biggest Risk

“A leaked API key isn’t just a line of text. It’s a direct line into your systems.”

🚨 Why This Control Is a Time Bomb

Hardcoded secrets (API keys, credentials, tokens, database URLs) in:

  • GitHub/GitLab repositories (even private!)
  • CI/CD pipeline scripts (Jenkins, GitHub Actions, etc.)
  • Configuration files (YAML, JSON, ENV, TFVARS)
  • Mobile app packages (APK/iOS)
…can grant full access to production systems, cloud resources, databases, or payment gateways.

🧨 Real-World Breaches Due to Exposed Secrets

CompanyWhat LeakedImpact
UberAWS keys in private Git repoAttackers stole internal tools & user data
ToyotaAPI keys in public GitHubAccess to customer telematics
Shopify App DevDB password in .env fileCompromise of merchant data

🔎 Common Secret Leakage Sources

  • .env, .pem, .crt, .p12, id_rsa
  • Terraform .tfstate files (with embedded secrets)
  • Hardcoded token = "..." in Python/Node/Go code
  • AWS_ACCESS_KEY_ID in GitHub Actions
  • Jenkins credentials.txt and vault outputs

🛡️ CloudCSF Strategy to Prevent Secrets in Code

  1. Shift-Left Secret Detection
    • Use gitleaks, truffleHog, git-secrets, detect-secrets
    • Scan all commits, PRs, and CI builds
  2. Secrets Management Tools
    • Use cloud-native tools:
      • AWS Secrets Manager
      • Azure Key Vault
      • GCP Secret Manager
    • Rotate secrets every 30–90 days
  3. CI/CD Guardrails
    • Block hardcoded secrets via pre-commit hooks
    • Scan IaC pipelines before deploy
    • Don’t echo or log secrets in builds
  4. Token Hygiene
    • Avoid generating long-lived tokens
    • Use scopes, expiry, and IP whitelisting
    • Prefer workload identity tokens over static keys
  5. Forensic Cleanup
    • Rotate any previously exposed secret
    • Scrub git history using BFG Repo-Cleaner
    • Alert SOC if GitHub/GitLab webhook shows code leak

📈 Maturity Levels

LevelDescription
🔴 L0Secrets hardcoded, no detection
🟠 L1Manual cleanup, no rotation policy
🟡 L2Basic scanning in CI/CD
🟢 L3Dedicated secrets manager, automated rotation
🔵 L4Shift-left enforcement + full repo scanning + SOC alerting

🔧 Tools You Can Use

  • Open Source: gitleaks, detect-secrets, truffleHog
  • SaaS: GitGuardian, SpectralOps, Cycode
  • Enterprise: Vault (HashiCorp), Doppler, Akeyless
